You haven't done anything differently. The work is just as good. But the enquiries come in like the weather: random, and impossible to plan around.
If that sounds familiar, you're far from alone. It's one of the most common things business owners say when they talk about marketing online: "relying on word of mouth isn't bringing in consistent work."
Here's the thing. Most service businesses don't have a marketing problem. They have a missing system. And the fix isn't doing more. It's fixing things in the right order, so each piece works before you add the next.
Why your enquiries are so random
Most service businesses grow on referrals. Someone you did a great job for tells a friend, and the work comes in. For years, that's enough.
Then it isn't. A big client moves on. Your referrers get busy. The economy tightens. And you realise there's nothing else bringing work in.
So you bolt things on. A few boosted posts. A Google Ads campaign. A new website. Maybe an agency. Each one is a separate fix, done in a hurry, with nothing joining them up.
The result is what one business owner described perfectly: "got likes but zero actual enquiries."
That's what random enquiries really are. Not bad luck. Lots of pieces, and no system.
The trap most businesses fall into
When enquiries dry up, the instinct is to buy more traffic. Spend more on ads. Try a new platform. Hire a new agency.
But if the system behind the traffic is broken, more traffic just makes the problem more expensive. You pay for more people to arrive, and the same share of them disappear.
It's like pouring more water into a leaking bucket. You don't need more water. You need to fix the bucket.
That's why the order matters.
1. Find out where your enquiries actually come from
Before you fix anything, you need to know what's working.
Most business owners guess. "I think most of our work comes from Google." "Probably referrals." But when you look, the answer is often different. A channel you'd written off might be quietly bringing in your best clients. Another one you're paying for might be bringing in nothing.
Why it comes first: you can't fix what you can't see. Without this, every decision about your marketing budget is a guess, and guessing is expensive.
2. Fix what happens after someone gets in touch
This is the one nobody wants to look at. And it's often where the most money is lost.
An enquiry comes in. Someone's on a job, so the reply waits until tonight. Or tomorrow. A quote goes out, and nobody follows up. The lead goes cold, and the client hires whoever got back to them first.
Business owners talk about this all the time. They're busy delivering the work, and the enquiries slip through the cracks. "How do you keep up with leads?" is one of the most common questions they ask each other.
Why it comes second: these are people who already want to talk to you. You've already earned them, or paid for them. They're the cheapest leads you'll ever get, and the easiest ones to stop losing.
3. Fix the page people land on
People are visiting your website. They're clicking your ads. But they're not getting in touch.
That's usually not a traffic problem. It's a page problem. The page doesn't explain what you do, who it's for, or why someone should choose you. Or it looks like every other business in your industry, so people keep shopping around.
Why it comes before more traffic: a page that doesn't convert makes every visitor you pay for worth less. Fix the page, and the traffic you already have starts turning into enquiries.
4. Catch the people who aren't ready yet
Most people who find you aren't ready to buy today. They're researching. Comparing. Waiting until the timing's right.
If your only option is "Contact us", those people leave, and you never hear from them again. Then, months later, they're ready, and they've forgotten your name.
Giving people something useful, then staying in touch, keeps you front of mind until they're ready.
Why it matters for random enquiries: this is what smooths out the busy and quiet months. Instead of starting from zero every month, you have a steady pool of people getting closer to ready.
5. Then turn up the traffic
Now, and only now, it's time to bring in more people.
That might mean Google Ads, now that your page can convert the clicks. It might mean AI SEO, so your business shows up when buyers ask ChatGPT or Google's AI who to hire. It might mean new places, like Reddit or ChatGPT Ads, where buyers are researching before they contact anyone.
Referrals still matter. This doesn't replace them. It means your business isn't relying on them alone.
Why it comes last: every dollar you spend now lands on a system that works. More traffic finally means more enquiries, not just a bigger bill.

Why the order matters
Notice what we did there. We fixed the inside of the business before we added anything to the outside.
Most businesses do it the other way round. They start with traffic, because it feels like action. But traffic is the most expensive part to get wrong.
We think of it as three engines working together: Attract, Nurture, and Convert. Together they make up your Customer Generation Machine. When all three work, enquiries stop being random. They become something you can plan around.
Where to start
You don't need to fix everything at once. You need to know which part is costing you the most right now.
For some businesses, it's slow follow-up. For others, it's a website that doesn't convert, or a budget spread across too many places. The answer is different for everyone, and that's the point.
That's what our free Customer Generation X-Ray is for. We look at what you have, what you don't have, and what's holding you back from the leads and sales you need.
We work with service businesses across New Zealand and Australia.
